How to Calculate Serviceable Obtainable Market (SOM)

Calculating Serviceable Obtainable Market (SOM) requires the most honest and grounded analysis of the three market sizing components. Unlike TAM and SAM, which measure opportunity, SOM measures realistic capture and it must be built from the bottom up using real assumptions about sales capacity, marketing reach, and competitive position.
The Correct SOM Calculation Framework
SOM is not calculated as a percentage of SAM without justification. It is built from operational assumptions:
Number of customers acquirable × revenue per customer = SOM
For a B2C brand: Marketing budget ÷ customer acquisition cost = customers acquired Customers × average annual spend = Revenue SOM
For a B2B business: Sales team size × deals per rep per year × average deal value = Revenue SOM
The Inputs That Drive Accurate SOM Calculation
Customer acquisition cost (CAC). How much does it cost to acquire one paying customer? This requires either pilot data, comparable company data, or specific channel assumption modelling. CAC assumptions should specify the channel (paid search, social, referral, enterprise sales) and the conversion rate at each stage of the funnel.
Average revenue per customer (ARPC). What is the average annual revenue per acquired customer? For subscription products, this is average selling price × retention rate. For transactional products, it is average order value × purchase frequency.
Addressable reach. What proportion of SAM can the business actually reach with its current marketing and distribution infrastructure? A brand with only metro distribution cannot reach tier-2 SAM customers, even if they are theoretically in SAM.
A Worked SOM Calculation
Consumer panel research platform. SAM = ₹336 crore.
Sales team: 4 enterprise AEs. Deals per AE per year (based on sales cycle length and pipeline velocity): 10. Average contract value: ₹18 lakh annually. SOM = 4 × 10 × ₹18 lakh = ₹72 lakh. SOM penetration = ₹72 lakh ÷ ₹336 crore = 0.2%.
Cross-check via market share logic: In a market with 20 competing platforms at similar stage, equal share = 5% of SAM = ₹16.8 crore. With sub-average share at launch due to being early-stage = 0.2-1% is realistic. Both approaches consistent.
Frequently Asked Questions
How do you calculate Serviceable Obtainable Market? Build SOM from operational assumptions: marketing budget ÷ CAC × ARPC (B2C), or sales team size × deals per rep × average deal value (B2B). Cross-check against a market share logic based on competitive dynamics.
What inputs are most important for accurate SOM calculation? Customer acquisition cost, average revenue per customer, and addressable reach are the three most important inputs. Errors in CAC assumptions are the most common source of inflated SOM estimates.
Why should SOM always be cross-checked against market share logic? Because bottom-up capacity calculations can inadvertently produce unrealistically high SOM if individual assumptions are slightly optimistic across multiple variables. Cross-checking against a market share estimate provides an independent ceiling on the realistic market capture rate.
